How to Beat Decision Fatigue and Make Better Choices Faster

The science behind decision fatigue mostly fell apart in replication. What is left is smaller, truer, and more useful for an ADHD brain than the willpower story ever was.

You have probably read that judges grant parole more often after lunch, that willpower is a muscle that tires, and that successful people wear the same outfit every day to save their decisions for what matters. I repeated all three for years. Two of them are, at best, unproven, and the third is a story about a sweater. What survives is worth keeping - but it is not what the productivity industry sold.

What the evidence actually says #

The idea that self-control draws on a limited resource that decisions deplete - “ego depletion” - came from lab studies in the late 1990s and became one of the most cited ideas in psychology. Then it was tested properly. A twenty-three-lab preregistered replication found an effect indistinguishable from zero (Hagger, M. S. et al., 2016). A second, larger multisite test, designed with the original researchers, found the same (Vohs, K. D. et al., 2021). The general claim that making choices drains a tank you then lack for later choices is not supported.

The parole study is more complicated. Israeli judges did rule more favourably at the start of sessions and after breaks (Danziger, S. et al., 2011), but a subsequent analysis argued the pattern was largely explained by case ordering - prisoners without lawyers tended to be scheduled last in each session - rather than by hungry judges (Weinshall-Margel, K. & Shapard, J., 2011). It is a good story about scheduling. It is a weak story about fatigue.

So “decision fatigue” as a universal tank of willpower is out. Why does the experience still feel so real?

What is actually happening, especially with ADHD #

Three things, none of which need the tank.

Decisions are executive-function tasks. Weighing options, holding them in working memory, inhibiting the impulse to just pick one: these are exactly the functions that run unreliably in ADHD (Willcutt, E. G. et al., 2005). Adults with ADHD make measurably poorer decisions on structured tasks, driven by working memory and impulsivity rather than by lack of knowledge (Mäntylä, T. et al., 2012). The day’s earlier decisions did not use anything up; the decision-making machinery was never reliable in the first place, and you notice it most when tired, hungry or late in the day - the same conditions that degrade every executive function.

Decisions carry emotion. A choice you might get wrong produces the same anticipatory dread as any aversive task, and delaying it produces the same relief (Sirois, F. M. & Pychyl, T. A., 2013). What feels like fatigue is often avoidance.

Too many options really do hurt - sometimes. The famous jam study found people bought more from a display of six than from twenty-four (Iyengar, S. S. & Lepper, M. R., 2000). A meta-analysis then found the effect averages to roughly nothing across studies (Scheibehenne, B. et al., 2010), and a later one identified when it does appear: when the options are complex, the decision is hard, you are uncertain about your preferences, and you have no easy way to compare (Chernev, A. et al., 2015). That describes most real decisions an ADHD adult postpones.

What to do instead #

The fixes that follow from the real mechanism look different from the willpower ones.

Remove decisions from the hours your brain is worst at them. Not because they drain a tank - because the executive system is weakest at the start of a late body clock’s day and at the end of a long one. Clothes, breakfast, the first task: decided the night before, when the machinery is running (Gollwitzer, P. M. & Sheeran, P., 2006). The uniform trick is correct for the wrong reason.

Reduce options before comparing them. The overload research says the pain comes from complexity and uncertainty. So set two or three criteria first, drop anything that fails one, and only then look at what is left. Most choices collapse to one or two candidates at that point.

Decide the reversible things fast and badly. Most decisions can be undone. For those, the cost of a wrong choice is smaller than the cost of the delay, and “pick the first acceptable option” is the correct algorithm, not a lazy one. Save deliberation for the handful that cannot be reversed.

Write the decision down when it is made. Decisions that live in working memory get re-made every time they resurface, and re-making is where the exhaustion comes from. One line, in one place.

Name the avoidance. If a decision has been “pending” for a week, it is not fatigue. Ask what you are afraid of getting wrong, write that down, and give it the five-minute treatment.

Try This: list every decision you made before ten o’clock this morning. Mark which ones could have been made last night. Tomorrow, make those in the evening and see whether the morning gets easier. It will - not because you saved willpower, but because you moved the work to the brain that was awake.
